Yet today, we as leaders feel we’re expected to have all the answers while navigating AI transformation, economic uncertainty, shifting employee expectations, and constant disruption. Somewhere along the way, we’ve created an unrealistic expectation that effective leaders should always know the next move before taking it.
That’s rarely how meaningful leadership works.
Some of the biggest decisions you’ll ever make come before you have proof about how they’ll turn out.
This message was loud and clear when I sat down with Lisa Pagotto, founder of Crooked Compass, a multi-award-winning travel brand.
While Lisa built her business in one of the world’s most unpredictable industries, global travel, her experiences extend far beyond tourism. They speak to every leader who has ever faced uncertainty, questioned themselves, or wondered whether they were taking the right path.
She learned that disruption is not reckless. It’s intentional. It’s the courage to lead before there’s proof. That belief led her to create the FIREFramework – her blueprint for disruptive leadership and sustainable growth
This is the conversation we want to share with you today. You’ll learn why great leadership starts long before success is guaranteed. Lisa Pagotto shares the FIRE Framework, a practical approach to leading with courage, integrity, resilience, and continuous growth. The FIRE Framework
F: Faith Before Proof
When Lisa launched Crooked Compass over a decade ago, experiential travel wasn’t the industry it is today. She had a vision for creating meaningful, educational travel experiences that connected people with remote cultures and places most travelers would never reach. At the time, the market was very weak.
People told her she didn’t know what she was doing. She sold her house anyway. Why? It’s because she believed in the vision before anyone else could see it.
This story relates to leadership as we all eventually face similar moments. Some of these include:
Introducing a bold strategy that hasn’t been tested
Championing a new technology before the organization is convinced
Speaking up with an idea that challenges the status quo. or
Leading a transformation when there are more questions than answers
One of the most practical moments in our conversation came when Lisa challenged the idea that taking the first step has to be dramatic. For her, it might simply mean registering a domain name, starting the conversation or sharing your idea with conviction instead of hesitation.
As she reminded us, passion fuels action. People are drawn to genuine belief, not polished presentations or perfect plans. Leadership often begins with the courage to move before certainty arrives.
I: Integrity
Integrity is frequently described as doing the right thing.
In her FIRE framework, Lisa took it somewhere deeper. She speaks about the constant noise leaders face: the opinions, criticism, expectations, competing advice, and pressure to become someone you’re not.
Her advice is remarkably simple:
Stay true to your values.
Stay in your lane.
Don’t become someone else simply because it’s safer or because everyone else is doing it.
These choices aren’t always comfortable.
In fact, she acknowledged that remaining true to your convictions can be disruptive. It may even put you in conflict with people around you.
She also shared one of the most important leadership truths from our conversation:
People stay with leaders they trust. Not because every decision is perfect or every outcome succeeds but because they understand what their leader stands for.
Trust grows when people know your decisions are anchored in clear values rather than changing with every new opinion or external pressure.
R: Resilience
One of the most relatable moments in our conversation was when Lisa reflected on how she misunderstood resilience for much of her career.
Like many leaders, she believed resilience meant pushing through. Resilience is often associated with these sayings:
Keep going.
Work harder.
Do more.
Figure it out.
Everything changed during the pandemic and true enough it was a tough time for the travel industry. Lisa suddenly found herself trying to save her business while standing down her team, becoming a single mother, managing a mortgage, and carrying responsibilities that no one person could reasonably sustain.
She kept pushing until her body stopped her. She collapsed at home and was rushed to the hospital. There had been no accident or physical trauma. The diagnosis revealed something even more alarming: after months of relentless stress, she had stopped eating. She believed the constant nausea she experienced was caused by stress, when in reality her body was shutting down because it had been deprived of what it needed most.
This story reframes resilience completely. Resilience isn’t measured by how much pressure we can handle. It’s measured by how we listen to our bodies and pause.
Lisa also challenged us to think beyond work.
Are we bringing our best selves home?
Are we protecting our health before our bodies force us to stop?
Are we investing in our relationships with our partners, children, families, and communities the same way we invest in our careers?
Leadership doesn’t happen in isolation.The person who leads at work is the same person who shows up at home. Ignoring one eventually affects the other.
E: Evolution Over Ego
The final part of Lisa’s FIRE Framework may be the most impactful for experienced leaders. It’s Evolution over Ego.
Many leaders like us spend the early part of our careers proving ourselves. We build credibility, try to earn promotions and demonstrate expertise.
There’s nothing wrong with that. However, leadership eventually requires a different kind of growth. Lisa described it as learning to step back so someone else can step forward. This isn’t always easy.
Our ego often tells us we need to be the smartest person in the room. Until we recognize that true leadership requires something different.
How do I help someone else grow?
How do I create opportunities for others?
How do I develop people rather than simply directing them?
Leadership maturity comes from making your team stronger because you invested in their success. That’s the evolution Lisa encourages leaders to embrace.
What’s Next?
Lisa’s message doesn’t leave you with another productivity strategy or leadership tactic. She offered something much simpler.
She highlights the power of reflection and self-awareness, AKA emotional intelligence, the ability to pause and look honestly at where we are. Some questions to ask ourselves include:
How are you backing yourself before you have proof?
How are you staying true to your values despite the noise?
How are you protecting your ability to keep leading instead of simply pushing harder?
How are you helping others grow, or how are you still trying to prove yourself?
These questions don’t only define the FIRE Framework. They define the kind of leadership our organizations need today. Technology will continue to evolve, and markets will continue to shift. However, the leaders who create lasting impact will be the ones with the courage to execute before certainty exists.
