How to Empower Psychological Safety and Team Buy-In Today

Earlier this month, I had the privilege of delivering a keynote for one of our financial services clients at their annual conference. They brought together partner firms from across the country to sharpen their skills, strengthen their processes, and get ready for what’s ahead.

I designed a framework specifically for them, and today I want to share one segment with you: How to Empower Psychological Safety and Team Buy-In 

Why this focus? Because the pace of change is relentless. Transformation isn’t slowing down. You’re being asked to deliver more with less, often with leaner teams and tighter deadlines. When team members don’t trust you or buy in, resistance builds, and execution stalls. 

That’s why I tell my clients: don’t try to do it all. Apply the 80/20 rule. Focus on the 20% of actions that will deliver 80% of the impact. That’s how you can deliver the strongest punch without exhausting your team or yourself.

Psychological Safety in Action

Google’s Project Aristotle showed that psychological safety is the number one predictor of team performance. And it makes sense. No strategy can survive if your team members don’t feel safe embracing the failures, wins, and everything in between.

I learned this firsthand from leaders like Steve, my first manager at Prudential back in 1991. He had a team of six of us, developers, and a couple of other direct reports, and he always had his pulse on what was going on. Steve wasn’t afraid to admit when he made a mistake, and he asked for feedback. That kind of vulnerability gave us permission to do the same.

Years later, I worked with Allyson, a client who gave me the clarity and safety to deliver my best work. She asked curious questions, made space for insights, and set expectations with no hidden agendas. With her, I never had to guess what success looked like.

From leaders like Steve and Allyson, I’ve seen five qualities that build psychological safety and empower buy-in:

  1. They admit mistakes and ask for feedback.
  2. They make space, asking, “What’s working? What’s not?” and really listening.
  3. They’re curious, especially when there’s resistance; they’ll ask, “What’s your biggest concern?”
  4. They set clear expectations, because no one can read our minds.
  5. They have your back, creating the confidence to take smart risks and drive ownership.

When those conditions exist, team members bring their best ideas forward. They own solutions. They innovate. And most importantly, they buy in.

Communicating With Clarity

Another pathway to empower trust and team buy-in is clear and honest communication. Team members know when you’re holding something back. It erodes trust and creates resistance.

You don’t have to disclose information that’s confidential. What matters is telling your team what you can share, what you can’t yet, and what the next steps are. That honesty keeps everyone aligned, even when the future is uncertain.

And the opposite? Giving direction without explaining why. That’s when team members start asking, “What aren’t they telling us?”

Leaders Who Have Your Back

I’ll never forget Rich, one of my fearless leaders. A business partner once complained to him that I was being “pushy” for asking for project data. Rich didn’t hesitate. He said, “That’s her job. I hired her to move these projects forward.”

Knowing my leader had my back gave me the confidence to hold others accountable and to keep pushing for results, respectfully, professionally, and without apology. And it signaled to the whole team that smart risks were safe and ownership mattered.
